Start with the decisions
Ask which decisions leadership needs to make about the portfolio. What should start, stop or change? Which initiatives share a resource constraint? Reporting should make those choices easier.
Make ownership visible
Each initiative needs an accountable owner, a clear objective and a way to escalate obstacles. Governance works when it connects an emerging issue to someone who can act.
Use the smallest useful reporting set
Focus on outcomes, milestones, material risks and decisions needed. A detailed status pack is less useful when the information does not change an action or a priority.
Review the value of the process
Periodically ask teams and leaders which parts of the PMO help them deliver. Simplify steps that create effort without improving decisions, while keeping necessary controls intact.
Put it into practice
Review your active initiatives together. Make ownership, competing resource needs, and the next decision visible before adding another reporting layer.
